During the first 6 week period
(1) converting files - myself and one person from Nexgen  showing me how to
run and setup the software
(2) I made all the manual mods
(3) I wrote all the comparison CLs
(4) There were 5 members of the IS staff each with specified areas of
responsibility--both BPCS and other systems.  They made sure each object in
their area was accessed and date stamped.

During 3 month testing

Key users in each area were identified.  Each programmer contacted the key
people and coordinated the testing schedule and sat with the user during all
phases of testing.  This was done for the following reasons:
(1)  The IS staff fully documented what was tested and the results.  That
way if we ran into a problem later, we could go back to the doc.
(2)  The programmers could supply the appropriate logs, etc to help isolate
problems.  I then made all the program changes.
(3)  To serve as additional education for the programming staff.  We seldon
have time to work one-on-one with the end user.
(4) General PR and to promote confidence in the user community.

We also sent periodic E-mail and published articles in the IS newsletter to
let everyone know what was happening and what progress had been made.  This
worked well as the general feeling was "we had our ducks in a row" when the
time came for cutover.
